I hear some version of this almost every time I run a training. The person is prepared. They know their material. They have practised the slides. Yet the moment they stand up, their hands feel awkward, their posture collapses, or their movement looks stiff. They start searching for a technique that will make the body behave better.


The difficulty is that this question focuses on the wrong place. It focuses on the visible signal. And you cannot produce the signal by only practising the signal.


What the room sees is largely the result of what is happening underneath.


What Body Language Actually Is


Body language is the way your body expresses what is happening inside you without using words. It is not a separate performance layer you add on top of your speech. It is part of the same communication system.


You can see this clearly in young children. When a baby is happy, the whole body moves. Arms wave, legs kick, the face opens. When a baby is unhappy, the body also communicates that clearly: tension, withdrawal, or restlessness. Long before words appear, the body is already speaking. That is why it is called body language.

As people grow and learn to use words, they often become more focused on the verbal part of communication. In professional settings, this focus intensifies. Under pressure, many people start managing their body instead of allowing it to express what they are thinking and feeling. In doing so, they interrupt the natural vocabulary of the body.


The body already knows how to move when the internal conditions are reasonably steady. The main work is often to stop getting in its way.


The Science That Matters Most


One of the strongest research findings in this area comes from the work of Susan Goldin-Meadow and Martha Alibali. A large body of research shows that hand gestures produced during speech are, along with the words, part of an integrated speech production system.

Gesture and speech are not two separate channels. They form one system. The hands help the speaker organise complex or spatial information so it can be turned into clear speech. When thinking is harder, people naturally gesture more. When people are prevented from gesturing, they often become more dysfluent. This leads to more pauses and more difficulty finding the right words.


Gesture can also reflect thoughts that are not yet fully formed in speech. In some cases, encouraging gesture can even change how a person thinks about a problem. Listeners, for their part, pick up information from the hands even when that information is not fully present in the words.


This has a direct practical implication for presentations. Suppressing natural hand movement is not neutral. It can interfere with the thinking-and-speaking system itself. Allowing the hands to move in ways that clarify or depict what is being said supports clearer thinking and clearer delivery under pressure.


Body language in a presentation is therefore not only about how you look to the audience. It is also about how well your own thinking system is allowed to function in the moment.


Why Most Body Language Advice Falls Short


Most advice on body language starts with the visible tip, which I call the signal. Stand taller. Use open gestures. Make more eye contact. Keep your hands out of your pockets. These tips are not wrong, but they treat the signal as something you can perform from the outside.

Under pressure, the body reveals what is actually happening inside. That is why many professionals can look reasonably confident in rehearsal and then fall apart when the real audience is present. The external technique was never connected to a steadier internal state.


This is where the Communication Triangle becomes useful. The Communication Triangle is a simple framework that shows how three interconnected parts work together when you communicate:

  • psychology (how you interpret the situation and yourself in it)

  • physiology (how your nervous system and breathing respond)

  • physicality (how your body shows up)

These three constantly influence one another. When one is disrupted, the others tend to follow. When one begins to stabilise, the others often improve as well.


This is the same framework I develop more fully in my book Before You Speak. Trying to fix only the physical part while the psychology and physiology remain unsettled is like trying to calm the water's surface while the current beneath is still strong.

The practical work is not about collecting more techniques. It is about creating better conditions so that clearer signals can emerge.


  1. Hands that help you think and speak


Many people freeze their hands because they feel awkward. Others over-gesture in a way that looks decorative rather than useful. Both responses often come from the same place: uncertainty about what the hands are for.


Research on the integrated speech-gesture system suggests a better direction. Let the hands move when they help you organise or clarify what you are saying. When you are describing a process, a comparison, a sequence, or a spatial idea, the hands naturally want to participate. That participation supports fluency.

You do not need to invent gestures. You need to stop suppressing the ones that want to appear when your thinking is clear.


I saw a simple version of this at home recently. My daughter was talking to my wife about something she had eaten. She was not looking at anyone in particular, and she wasn’t aware I was looking at her. She said she was full and, without thinking about it, placed her hand on her belly while she spoke. No audience. No performance. Just natural expression. The body was doing what bodies do when we are not managing them.


The same principle applies when you present. The hands already know how to support clear thinking. The work is to stop interfering with that process.


  1. Posture and space as regulation


Under pressure, many people shrink without noticing. Shoulders round, chest closes, head drops slightly. The body is protecting itself. The room often reads that protection as uncertainty.


Another common pattern is standing on one leg. Many speakers shift their weight fully or mostly onto one foot while the other rests lightly or lifts. It often happens without awareness.


Physically: this narrows the base of support. The body must make continuous small corrections to stay balanced, which increases effort in the standing leg and reduces freedom in the torso and breath.

Physiologically: the extra effort can feed a mild sense of instability. From the audience’s side, a sustained one-legged stance is frequently read as casual or less grounded, which can weaken the sense of presence and connection.


You do not need perfect posture throughout a presentation. What helps is noticing when these automatic patterns appear and gently resetting. 


Feel both feet on the floor. Lengthen the spine a little. Open the chest just enough to allow a fuller breath. These small physical adjustments often support a steadier internal state more effectively than trying to think yourself calm.


  1. Eyes as genuine contact


Eye contact is frequently taught as a technique: look at people for three to five seconds, sweep the room, do not stare. The technique is not the real issue. The intention behind it is.

When the intention is to check whether people approve of you, the eyes become scanning tools, and the body tightens. When the intention is simply to be with the people in the room, the body tends to organise itself differently. More openly, and more steadily. The difference is small, and the room usually feels it.


  1. Movement with intention


Some speakers pace constantly. Others plant themselves rigidly and never move. Neither extreme is ideal.


Purposeful movement can reinforce structure. A clear step when you shift from one major point to another can help the audience follow you. Stillness at the right moment can increase presence.

The key is that the movement stays connected to the thought rather than becoming pure choreography. When movement is planned too tightly and executed mechanically, it can look calculated rather than fluid. When it grows out of clarity, even planned movement tends to feel more natural.


  1. A natural, warm expression


A genuine smile that involves both the mouth and the eyes is often perceived as more trustworthy and sincere. This helps rapport. Research on what is sometimes called the Duchenne smile supports this perception.


The important point is not to perform the smile on stage. Trying to manufacture warmth usually looks forced. A better approach is to develop more natural openness in everyday interactions. When the internal state is less defensive and more connected, the face tends to follow. The time to become comfortable with a more open expression is in ordinary life, not in front of a live audience.


How to Practise So the Change Actually Holds


Real improvement does not come from simply repeating the presentation while trying to look more confident. Repetition without attention often reinforces the same patterns.

Learning presentation skills is a bit like learning to drive. You receive the theory, then you practise. At first you cannot focus on everything at once. The mirrors, the gears, the road, the other cars. 


What makes progress possible is that you focus on one or two elements at a time while an instructor holds the rest of the system. Over time, the separate skills integrate into fluid performance. 


Trying to master everything alone under real traffic conditions is possible, but it is slower and riskier. You can reinforce the wrong habits without realising it.

A more useful approach is deliberate and limited. Choose one element at a time. It might be allowing the hands to move more freely when explaining a process. It might be resetting posture when you notice the collapse or the shift onto one leg. It might be slowing the first few sentences so the system has time to settle.


Practise that one element with awareness until it becomes more stable. Then bring it back into a fuller run-through. When possible, practise under mild pressure. In front of one or two colleagues, or while recording yourself. The nervous system learns best when the conditions are close enough to the real situation without being overwhelming.

The goal is not to look confident. The goal is to create conditions in which clearer signals can emerge more naturally. The person who says “I don’t know what to do with my hands” usually does not have a hand problem. They have a system problem. When the psychology and the physiology are steadier, the body language tends to take care of itself.


Your body already has a natural way of expressing what is happening inside. The work is less about adding more signals and more about reducing the interference that blocks the ones that want to appear.
